How To Do Business Software Implementation For Managers

Why does business software change so often? Because it can. Seriously, it is easier to change programs than almost anything else in an organization, including people and hardware. However, business software implementation can be a tricky business. We are going to take a look at the installation phase of implementation, specifically how it applies to software for workstations.

Planning should be the first step of installation. The plan should specify all of the required installation activities. It should state responsible parties and include a timeline for key activities. Everyone who is involved should participate. Without complete participation there is a greater chance for surprises, including finding out that some critical activity got skipped.

There are several possible installation strategies. The simplest is to install on all of the workstations at the same time, the so called big bang approach. Another option is to break up the install into a series of installation phases spread out over time. Sometimes there will be a pilot install, where only a few workstations get the new software, sort of a test. The plan should address this question, as well as saying what is the recovery process if there are difficulties.

The new software may require hardware upgrades or even network modifications for maximum operations assessment. Anything from more memory to totally new workstations might be called for. This has to be finished before beginning the software installation.

Once the prerequisites for the installation have been completed, the actual installation can begin with the following steps. A phased install will actually look like a series of installs. The following paragraphs will be treating a single phase as if it is the entire install. This is usually a reasonable approach as a phased install is very much like a series of installs on different subsets of the workstation population.

Either now or in the planning phase, a list of the workstations to be updated is created. Loading the software changes onto the candidate workstations is the next step. This can usually be done anytime. The main concern would be that this could cause network congestion. If so, it should be done during non peak time. It is recommended that this be automated, except perhaps for very small organizations.

The actual workstation install usually needs to be done when the workstation is not in use. Hopefully it can be done sometime when the department is not operating. If not, then some sort of careful control will be needed. It may be necessary to give the users an extra break while their workstations are updated.

Once the changes have been made, there will usually be some sort of post test or certification. This is usually just done on a few workstations. However, if this is a high risk install, management may determine that all of the changed workstations should be tested.

This has been a high level summary of business software implementation. There is a lot more to it, and sometimes the processes are different. Every organization tends to have some requirements that no one else has. Planning should always be done, except for routine simple installs. Failure to plan is a high risk choice.

Everyone Talks Customer Service But Few Do It

Customer Service is a huge buzz word in the business world these days.   Commit to being our customer and  we will show you service like you have never seen or experienced before.   In all their advertising businesses of all kinds proclaim  their total and undying commitment to serving you as a valued customer.  Their greatest purpose is to insure your total satisfaction.

So the question becomes:   If all these businesses are so dedicated and determined to serve their customers like they have never been served before,then why does consmer research indicate consumer frustration with customer service?

Customer Service is more Ad Copy than Actual Practice

Consumers see the ads, hear the promises, buy the products and services, and then can’t get help when they need help.  Enormous amounts of time on hold, phone messages ignored , inquiries  that get no response , and employees whose hands are tied due to lack of authority and who  will lose their jobs if they do, seems to be the rule in customer service rather than the exception.

Can You Relate to this Experience?

There is a well known fast food franchise near my home.   I am addicted to their food even though I know it is not the best thing for me.    Lately I have noticed they are promoting an 800 number and a web site for customer service concerns.  They have spent some serious money on this project.   A couple times overe the last couple months I have stopped to get food to take home and they have failed to fill my order properly and did not give me food I paid for.   Each time I called their 800 number for customer service and talked to a charming and compassionate woman, who totally sympathized, was extremely contrite, took down all kinds of information including my home, office and cell phone numbers.  On each occasion I hung up the phone certain that the situation would be rectified.   I have yet to hear a word through email, phone, or snail mail.  Apparently their customer service promotion is all hype, and their 800 number, for all practical purposes, went absolutely no where.  I feel betrayed and don’t go there near as much as I used to.

Customer Service Requires Commitment & Investment

In order to be committed and dedicated to customer service a business needs to establish it as a value above all others, invest in solid customer service training, and not just use it as good ad copy, and a nice jingle.  It will mean training employees and empowering them to serve the customer and not just endure and withstand complaints.  It will mean having an 800 number that actually sets the correcting of a wrong in motion.  For a while it will mean a set back to the bottom line, but in the end it will pay dividends.

The facts speak for themselves:

  • Customers will spend +10% – good service
  • Good service – Tell   9-12 people
  • Poor service – Tell 20 people
  • 82% approve of your organization if complaint handled.

Steps To Bringing In A Board Of Directors Into Your Company

One of the defining moments in the life of an early stage software organization is the creation of a board of directors. Usually, this occurs when the organization raises its first institutional round of financing. But I see no reason to wait for that to happen.

When you think about building your board, its best to begin with with a clear realization of the need. Don’t create a board if you aren’t in need of it. It is more likely that you do need it, but you don’t realize it. So let’s begin by discussing why you require a board.

A board of directors is a vehicle through which you can recruit tremendously gifted and experienced individuals who can add value by helping you make key decisions and ensure that you are implementing sound corporate governance. A good number of founders/CEOs are under the impression that a board is something that creates a lot of pointless work for them, adds little value, and is run by individuals who provide counterflow to the running the company. That can be true if you recruit bad board members. However, if you bring aboard great board members, expect to get get great value.

Establishing your board begins with the realization that you should bring on a board the way you would recruit employees. Start by defining your needs. One approach is to evaluate your existing skills as a founder/CEO (for more on that, read Mr. CEO, Would you Hire Yourself?). Then consider the skill sets you lack and where a mentor could help in the position of a board member (for example, if you’re weak in finance, a former CFO would be a good prospect). Next, evaluate your plans for growing the business and the role of a board member in presenting strategic opportunities for advancement, whether for financing or business development.

The next step would be to put together a role description. Again, treat hiring a board member just as you would treat hiring a senior executive. Making a list of the role description will help you target exactly what you’re searching for, and will make the recruitment process easier.

Set clear expectations of the role. When recruiting an employee, it’s its a clear cut case of bringing an individual for a full-time position. On the other hand, when recruiting a board member, placing your expectations on the time and energy commitment expected in the role is key. There are many people out there who get on boards, but have no time for it, or don’t prioritize the role high enough. You also need to be realistic in your expectations. For expansion stage software companies, a board member should allocate a minimum of one day a month. Four of those days a year are for board meetings. The rest are to be spent with you evaluating your operations, or assisting you by opening doors and enabling business.

Get help in recruiting. You probably can’t afford to employ a recruiter. But if you can, hire a recruiter. Again, this is a critical role. Recruiters can help you dramatically broaden the scope of your search to find the best candidate. In lieu of a recruiter, see if you can find someone experienced to help you. You can even recruit your lawyer or accountant. Essentially, you need an additional set of eyes to aid you in the process.

Be highly selective. There is nothing more detrimental than having a bad board member (same as hiring a bad employee). A detached board member is a waste of your time and energy. An excellent board member can provide you great value.

Put your board members to work. Board members should add value. However, they will only do so when you request them to. Always be looking for the next project for each and every board member. When you run out of things for them to do, it’s time to let them go.

Know when to let one of your board members go, and don’t wait too long to do it. Board members should bring value to you and your company. If they don’t, get rid of them, and replace them with those who do. You normally don’t have that kind of alternative with investor board members (although you may at your next round of financing). However, you certainly do when it comes to management board members (a co-founder that has outlived his/her tenure on the board); or independent board members.

Don’t create anything for the board that doesn’t add value to your business. Quite a few founders/CEOs bemoan board meetings because they believe the meetings suck up their time and bring no value. Well, that is one of the indicators of a bad board. Sort out the board first. Once you have a good board, make sure that whatever you create for the board (presentations, dashboard, etc.) are things you already make use of for your business.

Expose your board to the guts of the business. Board members can only be helpful if they fully grasp your market, your business and your operations. If you feel the urge to hide things from them, you have a bad board. If you don’t believe they can fully grasp your business, you have a bad board. Get rid of them and then recruit the right board. And then open up the guts of your business to them. Have your senior managers walk the board through every single function. Expose the problems that you struggle with. Then ask them to assist you in resolving them. If they can’t, fire them, and find members that can.
